Key takeaways: Hire an agency when you can name the number that is wrong, when the margin can fund both the fee and the ad spend it manages, and when fixing the problem needs ads, listings and creative moved together. Do not hire one to rescue a product with no margin, to replace a decision only you can make, or before the account has enough sales to read a change.

The question is not "am I busy enough"

Most sellers think about hiring an agency when Amazon has become too much work. That is a reason to hire someone, but not necessarily an agency. The better question is whether the account has a problem that outside expertise would solve faster or cheaper than you would, and whether the economics can carry the fee. Four tests answer it.

Test one: can you name the number?

Sales are flat is not a diagnosis. Sales are flat because sessions fell 30% after we lost rank on our two main keywords is. Every Amazon account is a chain: impressions, clicks, conversion, repeat, and the ad cost it takes to feed the front of the chain. The growth equation in A2 · The growth equation — which service moves which number is how we find which link is weak. If you can already see which number is wrong, an agency can start on the fix in week one. If you cannot, the first thing you need is an audit, not a retainer, and a good agency will offer that as the first step rather than the fee.

Test two: can the margin carry it?

An agency fee plus the ad spend it manages has to come out of the margin before advertising. Build profit per unit for your main ASINs. If the margin after fees, landed cost, returns and promotions is thin, adding a monthly fee makes the account worse whatever the agency does. Fix the product economics first: price, packaging tier, return rate, cost of goods. An agency can help find the leak, but it cannot advertise a product into profit that does not have any. The tiers in E3 · What changes with your monthly budget show what changes as the budget grows; below roughly a thousand dollars a month of ad spend, most of the work is focus, and that can be done in-house with a good routine.

Test three: does the fix need more than one lever?

Read this flowchart as text
  1. Account problem named
  2. Is it one lever: bids, or copy, or images?
  3. Freelancer or software for that lever
  4. Margin covers fee plus ad spend?
  5. Fix unit economics first
  6. Enough sales to read a change in 2-4 weeks?
  7. Launch program or in-house until volume
  8. Agency: ads, listings and creative under one owner
  9. One team, one KPI, weekly report

Ads, listings and creative are one system. Better images lift click-through, which lowers cost per click. Better copy lifts conversion, which lowers ACoS and raises rank. Higher rank means more organic sales, which lowers TACoS and frees budget. When the problem sits across those levers, a PPC freelancer who cannot touch the listing and a designer who never sees the ad data will each optimize their piece and miss the interaction. That is the case for one accountable team, which A8 · Why ads, listings and creative work better together sets out. If the problem is genuinely one lever, a bid rule that is wrong or a main image that is weak, a specialist or a piece of software is cheaper.

Test four: is there enough data to read?

An agency changes things and reads the result. Reading needs traffic. An ASIN doing five orders a week cannot tell you whether a new bullet improved conversion for two months, and a campaign spending twenty dollars a day cannot separate a bid change from noise. Below that level the work is a launch program with its own rules, or an in-house routine until the numbers are large enough to learn from. Above it, every week of unmanaged spend is a week of data thrown away.

When not to hire

  • To avoid a decision. Pricing, product range, whether to enter a market, whether to retire a product: an agency can put the numbers in front of you, but the call is yours. If you are hiring so someone else can be blamed for it, wait.
  • To rescue a product with no margin. No amount of optimization advertises a 10% margin into profit. Fix the product first.
  • Because a competitor has one. Their account has different problems. Run the four tests on yours.
  • Under a long contract you have not tested. The first 90 days will tell you whether the reports are honest and the plan is real. Do not sign a year to find out.

When to hire

You can name the number. The margin carries the fee and the spend. The fix needs ads, listings and creative moved together. The account has enough sales to read a change in two to four weeks. And you have the time to read a one-page weekly report and take one monthly call, because an agency with no client attention drifts.

If all five are true, the next step is not a contract. It is an audit and a written plan with a price, which is how every engagement with us begins. The first-call process is set out in A4 · Your first call with us, and the timeline from there is below.

QUESTIONS

Frequently asked questions

How much should I be selling before I hire an Amazon agency?

There is no fixed figure, but the account needs enough orders and ad spend for a change to show in the data within two to four weeks. Below roughly a thousand dollars a month in ad spend, a focused in-house routine usually does better than a retainer.

Should I hire an agency or a freelancer?

A freelancer suits a single, well-defined lever: PPC alone, or a set of images. An agency suits problems that span ads, listings and creative, where one team needs to own the whole chain and one KPI.

What does an agency need to know before it can tell me whether it can help?

Your objective, your main ASINs, your margin before advertising, your current ad spend and ACoS, and access to the account for an audit. A serious agency will run the audit and give you a written plan and price before asking for a commitment.
