Key takeaways: A stock-out stops sales, and then it removes the sales history that held your rank, pauses your ads and can hand the Buy Box to another seller. Protect rank through the gap where you can, and when stock lands, run a two-week recovery with focused ad support rather than waiting for organic sales to return on their own.

What actually happens when you hit zero

The listing stays live, but the Buy Box shows another seller if there is one, or the page shows "currently unavailable" if there is not. Sponsored Products ads stop serving for the ASIN because there is no Featured Offer to send shoppers to. Within a few days, organic rank on competitive keywords starts to slide, because Amazon ranks on recent sales and there are none. The longer the gap, the further the slide and the longer the climb back. A two-day gap is usually invisible in the numbers. A two-week gap on a best-seller can set a listing back a month.

There are secondary costs. Reviews stop arriving, so a competitor's review count keeps growing while yours stalls. Subscribe & Save subscribers may be skipped or cancelled. If you sell the variation as part of a parent, the family's total sales fall, which affects how the parent is treated on the results page.

Before the gap: protecting what you can

If you can see the stock-out coming, which a weekly restock check is designed to make sure of, there are three moves that soften it.

Account health & operationsAmazon Restock Planning: Days of Cover, Lead Times and PeaksRestock planning comes down to three numbers: days of cover, true lead time and the demand ahead. How to calculate each and plan orders around peaks.

First, slow the sell-through rather than crash into zero. Raise the price by a modest step, pause the discovery campaigns and keep only the exact-match campaigns that hold rank on your core terms. A listing that sells three units a day for ten days holds rank better than one that sells ten a day for three days and then nothing.

Second, if you also sell through merchant fulfillment, create an FBM offer on the same ASIN with honest handling times. It keeps the Buy Box in your hands and keeps the sales history running, even at a lower conversion rate.

Third, do not close or delete the listing. Rank history, reviews and the ASIN's relationship to its keywords are all attached to the live listing. Let it show as unavailable rather than removing it.

The recovery plan

  1. Stock received at FC
  2. Rank on core terms vs pre stock-out?
  3. Resume previous campaigns at previous bids
  4. Exact-match on core terms, top-of-search modifier, coupon for 7-10 days
  5. Week 2: check Search Query Performance impression share
  6. Impression share recovering?
  7. Taper modifier and coupon over 2 weeks
  8. Check conversion vs competitors who took the rank
  9. Rank and sales at baseline within about 2 weeks

Day 1: check the listing is actually sellable

Stock received is not the same as stock available. Check that the units are in the available column, not reserved or in transit between fulfillment centers, and that the offer shows the Buy Box again. If another seller took the Featured Offer during the gap, confirm you have it back before spending on ads.

Days 1 to 10: concentrate the support

Do not restart every campaign at once. Put the budget on the three to five keywords that carried most of your organic sales before the gap, in exact match, with a top-of-search placement modifier. Add a coupon or a modest price cut for the first week or so to lift conversion rate on those clicks. The goal is a burst of orders on the exact terms where rank slipped, because that is what Amazon reads when it decides where to place you again.

Week 2: read the recovery

Search Query Performance updates weekly. Compare impression share and purchase share on your core queries with the weeks before the stock-out. If the share is climbing back, begin tapering the modifier and the coupon by 10 to 15% a week so you do not cliff-edge the sales when the incentive ends. If it is not climbing, the problem is conversion: look at who took your position, their price and their review count, and fix the page before spending more.

Weeks 3 and 4: return to normal

Restore the discovery and brand campaigns, return bids to their pre-gap levels, and put the ASIN back in the weekly optimization cycle. Record the total cost of the recovery in ad spend and margin. It is usually the single most persuasive number for justifying a larger safety stock next time.

Preventing the next one

Most stock-outs are visible six weeks out. A weekly days-of-cover check on every ranking child ASIN, with a lead time that includes production, freight and Amazon's check-in time, catches almost all of them. We never scale ad spend on an ASIN with fewer than eight weeks of cover, and we cut spend to essentials at four weeks if the shipment has not left.

QUESTIONS

Frequently asked questions

How long does rank take to recover after a stock-out?

Typically about two weeks of focused support once stock is available and the Buy Box is back. A gap longer than three weeks on a competitive term can take four to six weeks to fully recover.

Should I pause my ads when stock is running low?

Pause discovery and broad campaigns, keep the exact-match campaigns that hold rank on core terms, and consider a small price increase to slow the sell-through. Amazon pauses ads for you when you hit zero.

Should I raise my price when stock is running low?

A modest increase slows the sell-through and keeps the listing selling a few units a day, which holds rank better than selling out fast. Keep the increase small enough that conversion does not collapse, and return to the normal price as soon as the restock is available.

Does a stock-out hurt my reviews or rating?

Not directly, but reviews stop arriving while there are no orders, so your count falls behind competitors. Subscribe & Save skips can also generate cancellations that take time to win back.
